Overview
The AI Use Case ROI Calculator Framework provides a standardized methodology for quantifying the value of proposed AI initiatives across six evaluation dimensions. It enables business and governance teams to compare use cases on a common basis, justify investment decisions, and maintain an auditable trail of assumptions.
The framework separates value creation from cost and risk, then combines them into a single risk-adjusted ROI score. This separation prevents optimistic bias and ensures governance reviewers can challenge each component independently.
Framework Dimensions
The calculator evaluates every use case across six dimensions organized into three tiers:
| Tier | Dimension | What It Measures | Primary Owner |
|---|---|---|---|
| Value | D1 — Financial Value | Direct cost savings and revenue uplift | Finance / Business Unit |
| Value | D2 — Operational Efficiency | Productivity gains, cycle-time reduction, error reduction | Operations |
| Value | D3 — Strategic & Risk Value | Competitive positioning, risk mitigation, compliance enablement | Strategy / Risk |
| Cost | D4 — Implementation Cost | Build, buy, infrastructure, and integration spend | IT / Delivery |
| Cost | D5 — Ongoing Operating Cost | Model maintenance, monitoring, licensing, retraining | IT / MLOps |
| Risk | D6 — Risk & Uncertainty Adjustment | Model risk, adoption risk, regulatory exposure, data quality risk | Governance / Risk |
Important
Dimensions D1–D3 represent the value numerator. Dimensions D4–D5 represent the cost denominator. Dimension D6 applies a discount factor to the final result. No use case should advance to funding approval without all six dimensions scored.
